Challenge
Paid social was the brand's only growth channel, and after a platform pricing change it stopped paying for itself. Email was a single monthly newsletter to the whole list, most creative was reshot product photography that looked like everyone else's, and the founder was making budget decisions from platform-reported figures that did not match the store's own order data.
Solution
We set up server-side conversion tracking and reconciled it against order data, so spend decisions rested on what actually shipped. Creative moved to a weekly testing cadence of short customer-shot video, founder explainers and comparison formats, with losers cut on a fixed schedule. Email and SMS were rebuilt into lifecycle flows, including welcome, browse and cart recovery, post-purchase care and a winback sequence, so revenue no longer depended on the day's ad auction. On-site, we tested the product page and checkout, which raised conversion enough to change the economics of every paid click.

Challenge
The roaster sent one newsletter a week to the entire list and nothing else, so a first time buyer and a three year subscriber got identical mail. Cancellations were handled ad hoc through the support inbox, and nobody could say which message had brought a lapsed customer back. Open rates had slid for over a year and a growing share of sends never reached the inbox at all.
Solution
We rebuilt the programme in Klaviyo as six flows: welcome, first order onboarding, replenishment timed to each customer's bag size and grind, winback, a cancellation save with a pause option, and post delivery review requests. On deliverability we authenticated the sending domain with SPF, DKIM and DMARC, moved sending to a dedicated subdomain, warmed it over three weeks and suppressed addresses with no engagement in twelve months. Revenue per flow is reported against a holdout group so the roaster can see what the automation is actually worth.

FAQ
A typical programme goes live in four to eight weeks. The first two weeks cover the audit, lifecycle map, and platform setup; the core flows (welcome, abandoned cart, post-purchase, and win-back) are written, built, and QA'd in weeks three to six; newsletters and further segments follow once the flows are running. If you already have a working platform and clean data, the first flows can be live within three weeks. Migrating between platforms adds two to four weeks depending on list size and integrations.
Admin access to your email platform (or a decision on which one to use), access to your e-commerce store or CRM, your existing subscriber list with consent records, brand guidelines, and product or service information. We also ask for a short list of your top-selling products or key member actions, and one person on your side who can approve copy and design within a few business days. If you do not have some of these yet, we help you put them in place during the audit.
We work in Klaviyo, HubSpot, Mailchimp, ActiveCampaign, Salesforce Marketing Cloud, and Brevo, and we integrate them with Shopify, WooCommerce, Magento, custom web apps, and CRMs such as HubSpot and Salesforce. For deliverability we use Google Postmaster Tools, Microsoft SNDS, and inbox placement testing; for analytics we connect your platform to GA4 and your reporting dashboard. Where SMS or push fits the lifecycle, we add it inside the same flows rather than as a separate channel. If you are choosing a platform, we recommend one based on your data, volume, and budget rather than a default.
Every flow, segment, and campaign is tagged so revenue can be attributed to it in your platform and in GA4. You receive a monthly report covering revenue per flow and per send, revenue per subscriber, list growth, engagement rates, deliverability (bounces, complaints, and inbox placement), and the results of the month's tests. Holdout groups show how much revenue the automation produced that would not have happened otherwise. The report is written in plain language and sits alongside your other Performance Marketing channels, so you see email's share of the whole funnel.
You do. Every platform account is created in your organisation's name, with you as owner and OlDevs added as a user or partner. Subscriber lists, consent records, templates, flow logic, segments, and reporting stay in your accounts, and we document everything we build. If we ever part ways, you keep every working asset and full access; we simply remove our user.
As an extension of it. We agree on roles at the start: typically we own strategy, flow builds, testing, and deliverability, while your team supplies product news, offers, and approvals. We run a shared calendar, a monthly planning call, and a Slack or Teams channel for day-to-day questions. If your team wants to write newsletters or build segments themselves, we set up the templates, train them, and review what goes out. Copy and design are always approved by you before a send.
